Influencer marketing for D2C brands in India: a practical playbook

How D2C brands in India can plan, run and measure Instagram creator campaigns: goals, creator mix, briefs, usage rights, tracking and compliance.

For direct-to-consumer brands, creators do three jobs at once: they introduce the brand to new people, show the product in real use, and produce video you can reuse in ads. This playbook covers how to plan a campaign that does all three and how to tell if it worked.

1. Pick one goal per campaign

  • Awareness: reach as many of the right people as possible. Measure views and cost per 1,000 views.
  • Consideration: get people to engage, save and ask questions. Measure engagements and cost per engagement.
  • Sales: drive orders. Measure orders from codes and links, and cost per order.

Mixing goals makes briefs vague and results hard to judge. Choose one, and pick the metric before the campaign starts.

2. Build a creator mix

Many D2C brands get better value from several micro and mid-tier creators than from a single celebrity. A sensible starting mix is 70% of budget on 10 to 20 micro and mid-tier creators who match your audience, and 30% on 1 or 2 larger creators for reach. Adjust it after the first campaign based on cost per engagement.

3. Go regional where your customers are

If your orders come from Tamil Nadu, Maharashtra or West Bengal, creators who speak Tamil, Marathi or Bengali often deliver more trust per rupee than English-only creators. Use pin code and state data from your store to decide which languages to cover.

4. Write briefs creators can follow

A good brief fits on one page and includes:

  • The one message you want people to remember.
  • Two or three must-say points and anything they must not say.
  • Deliverables, posting window and approval steps.
  • Disclosure requirements (#ad or Paid partnership label).
  • The discount code or link to use.

Leave the creative to the creator. Their audience follows them for their style, not yours.

5. Secure usage rights for ads

The best creator Reels often outperform studio ads. Agree up front whether you can run the Reel as a partnership ad or reuse it in your own ads, for how long, and at what extra fee. Getting this in writing before posting is much cheaper than negotiating afterwards.

6. Track every creator separately

  • Give each creator a unique discount code and a link with UTM tags (utm_source=instagram, utm_medium=influencer, utm_campaign=creator-name).
  • Collect Insights screenshots 7 days after posting: views, reach, likes, comments, shares and saves.
  • Record everything in one place so you can compare creators side by side.

7. Measure and reallocate

After each campaign, rank creators by cost per engagement (or cost per order for sales campaigns). Re-book the top third, replace the bottom third, and test new creators with the budget you free up. You can estimate these numbers before you book anyone with the influencer cost calculator.

8. Stay compliant

ASCI’s guidelines for influencer advertising require paid content to be clearly labelled. Make disclosure part of the brief and check it before approving a post. Talk to your CA about TDS on creator fees and on free products above the threshold.
